Microsoft is telling its own engineers to stop 'tokenmaxxing' and cap AI usage even as it reports 30 million paid Copilot seats and strong cloud growth — that's a company trying to prove AI monetizes without letting AI costs eat the margin, a tension its Big Tech peers (Amazon, Alphabet, Meta) are visibly losing, several posting negative free cash flow against a sector that's now sunk over $1.1 trillion into AI buildout since 2023. Microsoft hasn't disclosed FCF direction here, so it's unclear whether it's dodging that trap or just ahead of the reveal.
