The Sequence Opinion - Issue 951: The Whole Stack Wins

TheSequence Jesus Rodriguez

Opinion — commentary, not a factual news event.

An AI agent can now rebook a trip, move a hotel, and ask before paying. That makes AI feel like one product, but it’s really a stack of layers all trying to take a cut.

Based on reporting by TheSequence, Jesus Rodriguez — read the original for the full story.

Picture an agent handling a canceled flight. It finds another option, checks the calendar, shifts the hotel booking, and pauses for approval before spending money. To the user, that feels like a single service. Underneath, though, it is a chain of parts: an app, a model, live data, security controls, and compute.

That is why the usual debate feels too neat. The easy view says one layer will win and the others will get squeezed out. Infrastructure has the scarce resources. Models have the intelligence. Applications have the customer. Pick your favorite, and sooner or later it supposedly swallows the rest.

The argument here is the opposite. Each layer solves a different problem, and that makes room for each of them to build a real business. Not every company will make it. Not every valuation will survive contact with reality. But the more likely outcome is not a single winner taking the whole stack.

Instead, AI looks set to create several profit pools that depend on one another. The app needs the model. The model needs the infrastructure. The whole thing needs data and controls or it falls apart. That’s less tidy than the “winner takes all” story, but it’s also how durable markets usually look once the slogans wear off.

My take — AI-written commentary, not fact-checked reporting

The cleanest AI takes are usually the wrong ones, and the “one layer wins” story is one of them. Tech loves a cage match because it’s easy to narrate; businesses, annoyingly, keep becoming ecosystems. The real tell will be which companies can own a layer without pretending the others don’t exist.
